Step 1

Start with a detailed description of the logistics functions. For these purposes, line up on paper, and then detail in detail the part of all deliveries that will be located under the jurisdiction of the logistics department. This will allow you to see in advance what kind of logistics competencies will be required from the created department, as well as where bottlenecks can arise and where there is a need for strong personnel, and where it is possible to do without highly qualified specialists.

Step 2

Consider that part of the supply that is in the area of responsibility (for example, with foreign colleagues). Here it is necessary to highlight the more important points that are set by the company (for example, placing orders) or controlled by it (delivery times, check of waybills) by the Russian side.

Step 3

Define transport logistics, warehousing and customs clearance for outsourcing.

Step 4

Determine the model that best suits your department. It may be preferable for the company that the division was made according to certain functions or regional directions (in this case, only one employee works with a group of customers in a given region) or according to product groups. You can decide in favor of a mixed method, when individual logistics functions of an organization are transferred to one group to achieve the desired effect, and others can be divided according to regional basis.

Step 5

Develop a system for evaluating the performance of the future department, the structure of the benchmarks and the necessary criteria by which this data will be evaluated.

Step 6

Create a job description for each group in the logistics department. In addition to clearly stated responsibilities, areas of responsibility and authority, also include in this document information for each individual specialist (who should report to whom at the functional and disciplinary level).
